I also picture changelings not really having bones or soft skin. I picture them having a hard other shell that is kind of waxy and smooth like a kind of hard rubber or plastic. While the inside of the changeling would be a jelly like substance. But the advantage to this is that the changeling can get thrown or bounced around and not have to worry about broken bones.
What causes the changeling characters to get harmed the most in my fan fictions is when something or someone is able exert enough pressure to crush the changeling's other shell. That is why Baal the Red Boar tries to crush the changelings instead of trying to bite them when he fights them.

Yeah, that's the funny thing about internal and external skeletons. Whereas external skeletons are basically a natural armor, internal skeletons just keep our bodies stable.
And then there's things like jellyfish, which don't have a skeleton at all.
