May I ask how you go about your shading? and what you use?

Because I can manage a decent shade, but many times it will be uneven and splotchy.

I am using usually one kind of lead for the whole shading, sketch before shading is better to do with HB lead since it's thinner and easier to erase.
Lead for shading depends on how detailed the drawing is, but usually I use 2B for everything, rarely HB if it's really detailed, B is fine too.
All leads are 0.5mm.
And about the technique itself, I don't know if I can help much knowledge-wise, since I learned shading myself. Everything is up to your pencil control I think. You can try to experiment with layers of lead.
