Though, in my backstory i'm in the process of making for the Outsiders, she's damaged by emotional neglect and abuse, Scar raised her as the son he never had and Sarabi tried to raise her as the son she grieves.

I also think there should be some kind of explanation for her cruelty beyond the "eh, she's just a sociopath" that I often see. In my version, she's like that because her mother taught her to be ruthless and unyielding, because she saw it as the only way to be strong. The Outsiders in my version used to be a pride that was exiled from everywhere; it was long ago and no one really remembered why. So Zira's mother, the leader of the pride, decided that they will no longer ask for anyone's acceptance, and raised her daughter as the future leader that will make sure they'll be able to survive on their own.

Funny, a lot of the times in people's headcanon's she has a ruthless father and a caring mother, kinda like how people make Ahadi cruel and Uru caring.
I'm curious, did your version of Zira's mother sing her the lullaby?
Though for me headcanon-wise, i really like the idea of the Outsiders, including Zira being basically family to Simba, and it makes the 'They are us' speech carry more impact, i mean, a lot of the evil in the movies seems to hit home for them, Simba's father was killed by his uncle, and i think the knife would turn further if Zira were his half sister and cousin, killed their mother, and you'd think it wouldn't be so personal if the lionesses around Zira were random followers, plus with my Scar x Sarabi = Zira plot, Simba and Zira's dynamic is practically Scar and Mufasa all over again, and though PTSD from Mufasa's death is still there, the Outsiders were said to have been murderous too, and how painful it would be for Simba to lose his only parent? could explain a lot of things in Simba's Pride, eh?

Haha, I guess I'm a bit of a 'rebel' when it comes to TLK headcanons xD I use contradicting versions, don't headcanon Scar as sexist, don't use TLK6NA characters, and a lot of other things that differ from the popular fanon xD
Hmm, maybe! Not sure if the exact same lullaby, but what she sang to her and taught her was close thematically, "one day, when you grow up, you will be the leader and this is how you must rule with no mercy" and all that
So if I get this right, in your version Zira killed Sarabi, who was also her mother? It's a very interesting take, I don't think I've seen this one before! Why did she do this in your version? Was there some kind of resentment she felt towards her mother?
(As for me, I've had the version that the Outsiders were exiled after Zira attacked Simba (I've had this headcanon before TLG) and would have killed him if Nala didn't intervene. It was right after Zira returned and saw Scar (her unofficial mate) killed, so of course she didn't ask any questions. The Outsiders were banished because of a 'misunderstanding', they saw Simba as an intruder who killed the rightful king, and he saw them as violent supporters of his murderous uncle. So I think in the end of the movie, "they are us" refers to the fact that both Outsiders and Pridelanders were fighting for one thing: a better life).

Okay... sorry if this is worth an entire novel paragraphs wise, but you really got me into the story writing!
Sarabi and Zira did not bond well, and she always projected Simba onto her daughter, but realizing she took after Scar more than her, becomes cold and distant, so Zira is emotionally neglected and determined to get her parent's approval, much like her eldest Nuka in the future, they have a fight before Simba's return, somewhere in the middle she had a past lover and father to her cubs, King Jo, the future king from a neighboring Pride, but in future Scar coldly decided his daughter should stay with 'pure' royalty' than to run off into the sunset with some idiot and sends his hyenas to kill him, in personality and appearance, Jo was a lot like Nuka, had Vitani's freckles and similar coat, as well as her blue eyes, never knowing how it really happened and mentally broken by the loss, and hating her best friend Nala for leaving her eventually, how selfish she thought she were, Zira leaves for a moment while her children are looked after by Sarabi, she comes back in time to see Priderock on fire and the uprising against her father, loses it completely when she sees Scar mauled apart and disappearing forever in the blaze, Nuka saw the traumatizing scene too it turns out and both have to bear PTSD in crippling ways, Zira killed the matriarch leader of her father's hyena clan, realizing they betrayed him, rips them apart and chases them out of the Pridelands and forever bearing her ear notch from the fight, a reminder, but her final confrontation with her half brother and cousin is just another gut punch, the son her mother actually loved over her, and was brought back by her past best friend Nala when she abandoned them, they had just let the Pride and hyenas kill her father and took the throne just like that? she was angry enough to kill right then and there, but she and her sisters faked acceptance to get into Simba's pride, Simba feels sympathy for Scar's descendants and truly believes they are one pride, but the jealousy and hate of Zira was too much, realizing she was but dirt to her mother, she was practically dead to her at this point, before Simba's return it's revealed she had a litter of cubs, the boy was chosen to be the heir, and the girl was to be the royal guard, he was then known as Kovu, and she would be known as War, her cubs being her declaration of war against Simba, and though Kiara was the future queen, Scar had originally made Kovu the future king, but Simba would never agree to that, or even the fact that Zira was next in line after Scar, so she orchestrates an ambush on Sarabi and Sarafina, uses Nuka as the scapegoat like her father used Simba, but eventually he confesses and gets them kicked out, Simba is enraged, hurt, and reminded of Scar again, exiles them to the Outlands to suffer and forever think about their crimes, he had no empathy whatsoever for the Outsiders, they were backstabbing, murderous snakes just like his uncle, he'd almost became as consumed by hate like his cousin/half sister was, having to come to grips with the cruel ironic fact how they almost shared similar stories, manipulation, loss of a parent, meanwhile Zira never trusts her eldest with anything again, realizing how pathetic he was compared to his father, the lion that died at hands of hyenas, who is now as broken and scarred as his mother, desperate to get her approval, just like Zira wanted Sarabi and Scar's approval, even sacrificing himself for it, Zira focuses on raising the litter she had before exile, Kovu and Vitani, this was her vow of vengeance, this was for Jo, for Scar, and this rift between the Prides would never see unity again until their descendants would stop the war and Simba could finally forgive his father and mother's deaths, but Zira was too far gone and couldn't let go of Jo... couldn't let go of Nuka... couldn't let go of Scar... and after what she'd done, after being abandoned by what she had left of Jo, her precious Vitani, and finally her sisters, she couldn't be saved and chose her end...

This idea is quite unique in that I've never seen anyone portray Sarabi as a flawed parent (to anyone) before. I personally prefer characters with meaningful flaws, so I'd find this Sarabi a lot more interesting.
And I also agree that Zira and Nuka, just like Simba in the second movie, all had PTSD. In the verson I usually support, Zira was Scar's girlfriend (but not an official mate, because he considered her dangerous and preferred to keep her at reasonable distance), and Nuka was their biological son. I believe that, more likely than not, the death of Scar during the Pride Rock fire impacted them in a way that caused them to have PTSD and was also the reason for Nuka's pyromaniac tendencies (Nuka probably also had C-PTSD from continuous mistreatment his mother subjected him to).
This would make for a good fanfic, maybe you should try writing it as a story
